Penney has also been penalized for supposedly leveraging “black hat” techniques such as connecting to “link farms” whose sole purpose is to outfox Internet search engines. J.C. Penney denies that it knowingly did anything wrong, and so does the Web search consulting company hired to help it. But Google let it be known that it won’t stand for this type of activity.
What lesson can you learn from these stumbles? Be careful when it comes to technology you may not fully understand. Today, countless organizations—small businesses especially—are being told that their fortunes will improve if they learn to harness the magical powers of SEO. If you own or operate a Web site for your business, the come-ons are no doubt familiar: “I visited your website and noticed that you are not listed in most of the major search engines,” goes one popular one.
Do organizations fall for these pitches? They sure do. In fact, entire industries have become enamored with SEO. Take the media business. Today, many publishing companies are putting more investment into search gimmicks than in quality content. The result? Fewer impactful features, more animated slide shows and plenty of SEO-optimized headlines, including one from The Washington Post that read simply, “SEO headline here.”
Infatuation with SEO and related technologies extends to companies of all stripes. According to the Search Engine Marketing Professional Organization (SEMPO), North American spending on search marketing is growing nearly 15 percent annually and will top $17 billion this year. This is in addition to the vast sums spent on SEO technology and consulting.
Add it all up and it’s clear that search has seized the attention of scores of business executives worldwide. It joins a long list of technologies and business innovations such as Six Sigma and thin-client computing that have done so. Don’t get me wrong, many of these have provided tremendous value to companies. And so will SEO—to a point. Sooner or later, every competitive company will develop or invest in SEO capabilities. When this happens, distinguishing your organization with basic SEO technology will become very difficult.
Add it all up and it’s clear that search has seized the attention of scores of business executives worldwide. It joins a long list of technologies and business innovations such as Six Sigma and thin-client computing that have done so. Don’t get me wrong, many of these have provided tremendous value to companies. And so will SEO—to a point. Sooner or later, every competitive company will develop or invest in SEO capabilities. When this happens, distinguishing your organization with basic SEO technology will become very difficult.

SEO on a Global Scale: Ranking Internationally
When you target consumers in different countries, you often need a separate marketing strategy for each target market; this includes distinct branding, packaging, and messaging.
Online marketing is no exception. When it comes to ranking in search results in different countries, you should have a search engine optimization (SEO) strategy for each country you're targeting.
A number of factors affect your rankings in any given country. Some are more crucial than others, and developing a comprehensive international SEO strategy requires both technical and content elements.
How comprehensive your international SEO strategy is should depend on your budget, internal resources, and the actual market opportunities that exist abroad.
The Different Versions of Google
Google geo-targets its search results in two different ways.
First, Google has its country specific versions, such as Google.co.uk for the UK and Google.ca for Canada. Each of these deliver search results that are more appropriate for users from the relevant country.
Then there are the different versions of Google.com. Basically, there is Google.com in the U.S. and Google.com abroad. What this means is that when users abroad go to Google.com, they don't get "American," "international," or "objective" search results. Rather, they get a blend of "international" results and results targeted for their geo-location.
So if you want to target multiple countries, you'll need to focus on your rankings on several different search engine result pages (SERPs). First and foremost, you'll want to rank on certain country-specific versions of Google, but you'll also want to rank in the SERPs of Google.com for searches done from your target countries.
So what exactly influences whether a site or page ranks within a specific country? Well, there are four key factors, both onsite and off.

The IP address of a site is determined by the server that the site is hosted on. This means that if you're building a geo-targeted site, you might want to host it in the country it's targeting.
At this point, you might need to shop around for hosting providers. For starters, if your company has its own in-house servers, you might need to rent additional rackspace in the countries you're targeting.
Similarly, if your web hosting is outsourced to a hosting provider, you need to verify whether your web host can provide different geo-targeted IP addresses for each of your country specific sites.
3. Onsite Content
They say that "content is king" for a lot of reasons, but one of those is SEO. Basically, one of the most fundamental factors of SEO is onsite content. This includes page copy, page titles, and meta descriptions.
So if you're targeting specific country, you should develop optimized onsite content for that country. This is particularly true for targeting different linguistic markets. You'll need landing pages with page titles, meta descriptions, and page copy (e.g. product descriptions) in the relevant languages.
4. Backlink Profile
No SEO strategy is complete without some offsite SEO, and this is why any geo-targeted site will also need targeted backlinks from relevant and related sites. To begin, the more backlinks you have, the better your site will rank. But you also need backlinks with targeted anchor text from pages/sites with related content and that rank in the SERPs on related keywords.
Now, just as Google considers the TLD, IP address, and onsite content of your own site, it will also consider the TLD, IP address, and onsite content of the sites linking back to you. What this means is that you'll need a link building strategy for each of your country specific properties.
For example, if you're trying to rank in the UK, it's much more effective to have links from .co.uk sites (hosted in the UK) linking to your UK property than it would be to have links from .com or .org sites.

6 Ways to Structure Your In-House SEO Team for Success
Whether you've just decided to start a search engine optimization (SEO) team, expand your current team, or are happy with what you've currently got, there's always a concern that there's a better way to deploy your existing resources in order to meet your business goals.
Below are six different structures that may work for your organization, depending on the size of your organization and your strategic direction.
Matrix / Embedded
The SEO team is structured in a hierarchical manner, with the members reporting up to an individual (director, VP, etc.) in the chosen department (usually marketing, but not necessarily). The team members are then embedded within other departments / sites where they dotted line report up to the management within that department.
The main benefit of this structure is that the SEO team member is often viewed as a member of that team, becomes a subject matter expert, and can use a built up rapport with that team to get work done.
The big drawback of this structure is that for it to work you need to have as many SEOs on the team as there are departments and sites (assuming there's enough work to be done to keep the SEO busy).
Centralized / Internal Agency
The other end of the spectrum is to have no embedding whatsoever. Under a centralized structure the SEO team can take work based on corporate prioritization of sites, or perhaps just on a first in, first out (FIFO) system, with the next SEO in line taking the next project to come up.
The main benefits of this structure are that sites that may otherwise not get the help that they need get it, and the SEO team can step back a little and work on the bigger picture unencumbered by loyalties to particular sites. You can also structure the team in such a way as to allow for specialization in particular areas (i.e., one member of the team handles SEO for all editorial content, while another handles architectural issues).

You could potentially have some members of your SEO team focus on mission critical work, while having other members of the team identify and train up advocate for the rest of the organization. Below are six different structures that may work for your organization, depending on the size of your organization and your strategic direction.
Matrix / Embedded
The SEO team is structured in a hierarchical manner, with the members reporting up to an individual (director, VP, etc.) in the chosen department (usually marketing, but not necessarily). The team members are then embedded within other departments / sites where they dotted line report up to the management within that department.
The main benefit of this structure is that the SEO team member is often viewed as a member of that team, becomes a subject matter expert, and can use a built up rapport with that team to get work done.
The big drawback of this structure is that for it to work you need to have as many SEOs on the team as there are departments and sites (assuming there's enough work to be done to keep the SEO busy).
Centralized / Internal Agency
The other end of the spectrum is to have no embedding whatsoever. Under a centralized structure the SEO team can take work based on corporate prioritization of sites, or perhaps just on a first in, first out (FIFO) system, with the next SEO in line taking the next project to come up.
The main benefits of this structure are that sites that may otherwise not get the help that they need get it, and the SEO team can step back a little and work on the bigger picture unencumbered by loyalties to particular sites. You can also structure the team in such a way as to allow for specialization in particular areas (i.e., one member of the team handles SEO for all editorial content, while another handles architectural issues).

How do search engines work?
Search engines are almost a fundamental aspect in one's life in the 21st century. The use, manipulation and application of search engines have become integrated in all mobile devices, PDAs and any similar technology to maximize its productivity.
People have reached a state of dependence on search engines so much so that, according to Alexa Ranking's stats, Google is the most important Web site in the World. This is because there are 34,000 keyword phrases entered into Google every second. People have come to neglect other search engines because Google has intuitively provided services to dominate the market in E-mail, analytics, and online advertising. However, in order to make the best use of search engines, one must understand how they work.
The first search engine, Archie, used to be an archive, as it did not semantically differentiate between keyword phrases, provide suggestions and accurate results. What makes Google so much more successful than Yahoo!? It is clear that the intuitiveness of a search engine is one of the most significant aspects of its success, just have a look at Yahoo!'s homepage and compare it with Google - the difference is the lack of clutter, faster loading, intuitive searching (Google only provides a bar to search whereas Yahoo!'s cluttered layout makes it difficult to navigate).
Search engines consist of four components: a query interface, search engine results page (SERPs), robot and databases. A query interface is what you see when you go to Google, the single bar for searching and the two buttons "Google Search" and "I'm Feeling Lucky". After inputting a keyword, one encounters the SERP visible to the user - the higher a site is on that list, the more traffic that Web site obtains. Search engine optimization (SEO) professionals attempt to bring a client's site to those higher rankings. In order for Google to index Web sites, it deploys a data gathering agent called a robot which scans everything on a site. The robots dump all that information into a database where information is compared, analyzed and ranked using Google's patented, and closely guarded secret algorithm, "Page Rank", measured from 1-10 - the highest meaning the most important site. All results one encounters in the SERPs are a combination of keyword relevance and Page Rank (PR).
In SEO, a Web site's PR is a critical component to achieving an incredible online presence, and so SEO specialists rely on three factors to influence PR in order for their results to appear in higher SERPs (the higher the SERPs, the more likely one will click that link). The three factors consist of: on-page modification (meta tags), whole-site alterations (anchor text) and off-site link building (incoming links). A robot indexes a site for the 1) location of specific keywords that you may have typed, 2) how often that keyword appears, and 3) the number of sites linking to the page that interests you. With these factors, SEO professionals modify and alter their client's Web sites to particularly optimizee using keyword research, page design and link building tactics (legitimate methods).

Site Search: Too Many Results and Not Enough
I’ve been working with several clients recently in an area that gets very little love, yet is critical for your Web site: Your own site’s search function. We love to talk about Google and search engine optimization, but most of us spend almost no time optimizing our own site search. So few companies work on this capability that we are in danger of teaching visitors not to even bother using our site search. That’s bad, because their alternative is to go back to Google and find someone else’s site. One of the things that kills us over Web site search is that if we ask our customers what is wrong, they are likely to give us answers that don’t help us. We must dig deeper than that, because if you really expect to optimize your marketing results, you can’t ignore something this important.
One of the things that searchers will tell you if you ask them about why they hate your Web site search is that there are “too many results.” You probably can guess that this isn’t the real problem, if for no other reason than Google provides millions of results for every search keyword and no one ever makes this complaint. I wrote a post a few years ago to explain what searchers mean when they say too many results.
But a real problem that searchers never bring to your attention is not enough results. If you’ve spent no time optimizing your site search, try this little test. Go through your top one hundred searches and see what your search engine returns. You might be surprised at the results. In many cases, you won’t see anything that seems like the right answer. That could mean that your search engine has a problem, but just as frequently, it is your content that is either missing from the site completely or so bollixed up that no search engine could ever find it for that keyword.
I wish that fixing these problems were as easy as it is to find them, but it’s unfortunately rather complex, especially for larger sites. (That’s why these clients have hired me to help.) But in Chapter 18 of the second edition of Search Engine Marketing, Inc., Bill Hunt and I walk you through how to diagnose what is wrong and what you can do to correct it.
There are three major steps in the process:
Determine the value of correcting the problem. You first must assess your situation and convince yourself that there is something wrong, that it’s important to fix it, and that you are willing to spend the time and money to fix it because of the return you’ll get on that investment.
Optimize your most popular search keywords. When I asked you to check the results of your most popular keywords above, admit it: you didn’t even know how to find them. Don’t be too upset with yourself—most people don’t. So figure that out and then set out to create and optimize the right content for each keyword. Work your way as far down the list as you think makes sense, based on the level of effort and the return you expect. It might be the top 100 or the top 1000, but at some point you reach diminishing returns.
Tweak your technology and process to improve the remaining keywords. When I managed site search at IBM, we found that the top 1000 keywords accounted for only 27 percent of all search volume. Clearly we needed to do something less manual for the rest of the keywords. The approach for your “long tail” keywords has to be about technology and process. You must focus on tweaking your search engine, your content management system, your e-Commerce system and other technology so that it does a better job. And you must address your content creation and update processes so that the content is search optimized from day one.
Again, this isn’t simple, but it is critically important for most businesses. Some companies have increased their conversion rates by 25% just by addressing the simplest measures in Web site search optimization. Or you can keep doing what you are doing, which is subtly requesting that customers go away.

The old ecology mantra "reduce, reuse, recycle" is one that could be applied to marketing efforts today. But as recent history has shown, it takes an awful lot of people working in concert to achieve objectives as simple as these.
Take search engine optimization strategy. Many marketers struggle with SEO, most often because original content creation is usually at the center of any successful undertaking. To be sure, SEO is important to driving traffic to your Web site, but so are a host of other marketing strategies, which also rely on -- you guessed it! -- excellent content.
From newsletters to advertising, PR to social media, it's no secret that a good marketing strategy leverages every available channel to drive traffic to Web sites. The issue, at the end of the day, is the degree to which each channel is a cost-effective driver. And what typically increases the cost of SEO as a channel is the production of original, high-quality content that naturally leverages keyword strategies. But SEO strategies need not rely solely on content creation from within the SEO team. Unfortunately, gaining timely access to content created in other marketing channels is often impossible because each is its own silo.
Creating silos in a marketing strategy so the ROI of each channel can be independently measured makes sense, but can also prevent the sharing of costs horizontally across multiple channels. This can also lead to attribution fights among channel managers who want to ensure their channel is being measured fairly.
A spirit of sharing across silos is in order, if only because a rising tide does, indeed, lift all boats.
This is particularly true where content production and distribution is involved. Too often, each silo will commit budget to produce top-notch content that could be appropriately leveraged in other channels, if only the others knew it existed.
Back in December, when I moderated a discussion at MediaPost's Search Insider Summit, attendees said one of their key areas of concern was an inability to break down the completely artificial walls between marketing disciplines in order to achieve better outcomes overall. The key reason? The fight for budgets, attribution and the best ROI metrics.
Competition is healthy -- it's what makes economies vibrant, cost-efficient and effective. But too much competition within a single marketing department can be destructive, leading to massive inefficiencies that actually drive up costs and drive down ROI when measured horizontally across an entire organization.
My simple advice to the marketing leaders I work with is a variant on "reduce, reuse, recycle": bring down costs with "produce once, publish many." Blog content and social marketing should be mined for the newsletter channel. Newsletter content should be redeployed into social channels. Advertising should be featured in community pages on your Web site. Keyword strategies should be made widely available to all content producers, together with context for why particular keywords matter to specific audiences. And the PR department, which does the lion's share of writing for most marketing departments, should be seen as a treasure trove of reusable content throughout every channel.
Breaking down silos and looking at the best way to leverage efforts across as many marketing channels as possible will not only bring down your overall cost of marketing, but it will also improve metrics both horizontally and vertically in your organization.
And all it really takes is a similarly old mantra: work together.

Drill deep when searching the Web
For most people, checking a company, a product or a service on the Internet begins with typing its name into a Google search engine box. Consumers hope for accurate information that will enlighten them and help save money.
But some companies, or the search engine marketing companies they hire, learned to game Google to dominate results with what they want consumers to see.
Studies show that very few people venture past the first page of search results, so manipulating the search rankings can give a huge advantage. It could drive Web traffic to a seller's site -- or bury damaging information.
In recent weeks, though, Google has cracked down on several search engine optimization practices it deems unethical and retooled its mathematical search formula.
The popular website Overstock.com was penalized with lower Web rankings after Google learned that it had offered discounts to college students and faculty members who put links to the company on their education-related Web pages.
Google treated links from pages that contain the domain name of .edu more seriously because they are from the academic, not commercial, community.
Google also penalized J.C. Penney's retail website after it learned that a company hired to perform SEO for the website gamed the search system in another way. The outside company paid for links to J.C. Penney's site from other websites worldwide.
More incoming links to Web pages lead to a higher Google ranking. Google doesn't want businesses to buy these incoming links. That gives those who pay an unfair advantage. Yet it happens all the time.
J.C. Penney spokeswoman Darcie M. Brossart says her company did not know that the SEO practice was occurring. Penney fired the SEO company, is working to remove the offending links and "instituted more rigorous internal controls over our search program to ensure future compliance," she said.
Google made a third change last month, its biggest in years, in its secret search formula. The change, Google says, is designed to reduce the rankings of junk Web pages that rarely offered relevant answers to users.
This is a significant advance for consumers.
Before the recent changes, when I tried to research vending machine company Planet Antares on Google and other search engines, the results had turned up meaningless Web pages. Watchdog readers might remember Planet Antares as the company that sent me an invitation to a hotel sales seminar -- even sent me flowers the day before -- but kicked me out of the hotel and ordered me not to write about it when it learned about my column.
Critical postings about the company were buried deep in the Internet rankings. Consumers would have to dig past the first pages to learn, for instance, that the Federal Trade Commission fined the company $1 million in 1996 for misrepresenting potential earnings of prospective vending machine distributors and using shills as phony references.
Now, after Google's search cleanup, such information is easier to spot. If you search for the company's name, some junk postings remain, but more important pages, including a link to the Better Business Bureau's website -- www.trustlink.org -- rank much higher.
When I called Planet Antares to ask officials about this, some of its various phone numbers were disconnected. One kept me on hold, but no one came to the phone.
In court papers filed in a California lawsuit, owner Dana Bashor stated in December that the company is "remaining open in order to service its clients until other arrangements can be made."
Tony Wright, former president of the Dallas/Fort Worth Search Engine Marketing Association, analyzed Planet Antares' Google results for me. He said that someone had created a number of websites built around the phrase "Planet Antares scam." Until the recent changes, anyone who searched for those words would have quickly found postings in the company's favor, he says.
Headlines included: "Planet Antares Tips for Avoiding Vending Machine Scams" and "Planet Antares Awareness Program on Vending Scams."
Those stories have now dropped in the rankings. "I do believe the Google algorithm change probably affected Planet Antares' listing," Wright says.
